What a fractional CMO actually does: setting marketing strategy and holding the line on it

A fractional CMO decides what the marketing is for, and then holds the line on it. Everything else — the campaigns, the content, the ads, the agency management — follows from that decision or exists to test it.

This is the question people now ask most about the role. Assistant searches for it have gone from 5 a month in April 2026 to 17 in September (DataForSEO, 5 October 2026), while searches for every job title in the category — part-time CMO, outsourced CMO, interim CMO, virtual CMO — have fallen over the same period. It is the only growing question in the category, which is worth knowing if you are deciding what to publish about it.

What does the job actually consist of?

Four things, in roughly this order of importance.

Deciding who the product is for. Not a persona document — a decision that excludes people. Most struggling B2B SaaS marketing is struggling because this was never settled and every campaign has to re-litigate it.

Setting what the funnel has to produce. How many qualified conversations, from where, at what cost, by when. This is where a fractional CMO earns the fee, because it is the number everything else gets measured against and most companies do not have one they believe.

Deciding what gets built and what gets stopped. Including killing work that people are attached to. An outsider with no internal history is structurally better at this than a promoted internal hire, which is one of the few genuine arguments for fractional over full-time.

Managing whoever executes. Agency, in-house team, freelancers, or some mix. Briefing them properly, reviewing the output against the strategy, and firing the ones that are not working.

Day to day, that adds up to a small number of decisions, a weekly look at the numbers, and a lot of saying no. It is not a full week of work at most companies, which is the whole reason the role exists.

In a company of thirty people the two titles describe the same job and the choice between them is about what you want to signal. In a company of three hundred they are genuinely different jobs, and hiring a VP when the business needed a CMO is how companies end up with excellent execution of a strategy nobody chose.

How many hours a week is it?

Nobody agrees, including the pages Google ranks first.

The LinkedIn article at organic position 1 for part time cmo says a fractional CMO "typically engages at 10-30 hours per week". Jolly Marketer, one position below it, says "typically working 5-25 hours weekly". Both are stated as the norm; their midpoints differ by a third.

So treat the hours as a contract term rather than a property of the title. Three things to pin down: how many hours or days a month, how they are distributed across it, and what access you have between sessions. The third matters more than the first, because the value of senior judgement is highest at the moment a decision is live and lowest when it is scheduled.

How do you tell a good one from an expensive one?

Four questions, all of which a good fractional CMO will answer without discomfort.

  1. What will you stop in the first month? Somebody who only adds is not leading, they are supplementing.
  2. What number are you accountable for, and when does it move? A fractional CMO who will not name one is selling advice, not leadership.
  3. How many other clients do you have? Three is normal. Eight is a bench disguised as a person.
  4. Who actually does the work? If the answer involves a team you have not met, you are buying an agency — which is a reasonable thing to buy, but a firm or an individual is a decision you should make deliberately rather than discover later.
